Auto Mechanic’s Tip: How to Locate Driveline Vibrations

Whether you drive a lot or a little, driveline vibration can be an irritating problem to deal with. For most auto mechanics, the most compelling challenge is to find the vibration’s point of origin. It’s usually a task that requires firsthand knowledge of a vehicle’s driveline components.

Your vehicle’s wheels, tires, axles, transmission, driveshaft, clutch or torque converter, along with engine parts, rotate at a high rate of speed. Any one of these components can be worn or out of spec and be the source of your vehicle’s vibration troubles.

The first step in diagnosing the origin of the vibration is to try and determine the exact conditions under which the vibration occurs. There are three basic types of vibration to be on the lookout for.

Engine Related (RPM) Vibration

RPM-related vibrations will most likely occur when your car is placed in all gears, and is quite often attributed to the engine or any other engine components that turn at the same speed. The harmonic balancer, flexplate and transmission input shaft are several components to consider. If you are scoping the cause, and the vibration changes or disappears as speed is increased, you can eliminate RPM as the problem.

Speed-Related Vibration

A vibration related to vehicle speed will usually manifest when you’ve reached a certain speed and worsen if the vehicle’s speed increases. Several possible sources might be the wheels, universal joints, axles or transmission output shaft. You can narrow down the problem further by maintaining the same speed and shifting into a different gear. If the vibration goes away, you’ll know that speed is not the cause.

Acceleration/Deceleration-Related Vibration

If the vehicle vibration changes, whether you are accelerating, decelerating or maintaining a steady cruise speed, there could be numerous causes.  Just keep in mind that your vehicle works as a complete system, and that the relationship between all the parts has to be understood when trying to diagnose any problems associated with driveline components.

If the problem becomes too much of a challenge to handle, there are always reputable vehicle repair shops with well-trained automotive technicians that can examine your vehicle. Just make sure any repairs suggested are warranted and within your budget.

Will You Please Answer the Cash Register?

The idea behind all of this marketing is to get the phone to ring — a customer calling to ask for your services. Few shop owners spend the time needed to develop the proper system for answering the phone. Fewer still measure the effectiveness of the employees who are answering the phone and have tools in place to gauge how many incoming calls result in the customer coming into your shop.

 

There have been many variations on this theme, but let’s look at this problem from another point of view and keep it as simple as possible. I want to share a great story from one of our senior coaches, George Zeeks, and his dad. After all, when the phone rings, you should be hearing the cash register ringing even louder.

 

The success or failure of most tasks that take place in the average shop can be broken down to the effectiveness of three basic areas: motivation, measurability and accountability. Motivation needs to be looked at from both the employee’s motivation to answer the phone and the customer’s motivation to come to your shop after the phone call is done.

 

As a public school boy, I soon learned to rely on experience to be my guide. At times, however, I would listen to my dad and save myself some pain. We did a fair amount of fishing together, and the lessons I learned became invaluable. One of the first lessons was to think like a fish. What is the motivation of the fish? (My dad would never have said anything like that. His motivation usually involved some sort of pain: either a gentle slap in the back of the head or self- inflicted due to some oversight on my part that he allowed.) The fish just wants what he wants — the worm.

 

We all know why the owner wants the person on the phone to come to his or her shop, but why do the employee? It might be financial reward, the sense of accomplishment or just a little bit of praise for having a good day. Each individual is different, and it is important that we are intimately aware of how our staff perceives their roles in the workplace and what motivates them to do it. Otherwise, you might find that you are fishing with the wrong bait. Find the right bait, and you will be successful.

 

The customer is a different story. Many times, if they are calling the shop and never have been there before, their motivation could be that they have already been to another shop and did not make the purchase (this could be due to a lack of trust, the amount of the purchase or maybe they just didn’t like the staff) or perhaps they do not have a shop to call “home”. The resulting calls are, at the least, an inconvenience, and for a good many people it can be almost painful to sit down and make all those calls and talk to all of those people.

 

What do we do about it? What does the fish want? He wants a nice juicy worm in his belly. It makes him feel good. What does the prospective customer want? What will make him feel good? How about not having to make all those calls? They want someone to listen to them. They need to feel like a person, and they need to interact with another person on the other end of the phone who cares.

 

The next time you talk to someone on the phone and they want a phone quote, find out their name and use it at least three times in the conversation. Ask open-ended questions. After all, the person most people like to talk about mainly is himself. Ask them what problems they are having, and pay attention. Repeat it back to them so they know you are listening, and then tell them that you understand their needs and invite them in so you can work together to solve the problem.In my mind, it is easier to think of it as “speed dating”. You have three minutes to make the date before the gong sounds, and you have about three minutes to build enough of a relationship to get the customer to not want to pick up the phone again. In the end, you’re doing both of you a favor, because they really don’t like making the phone calls. Practice this, use it every call and have your co-workers listen to you and provide feedback. You’ll be amazed at how much more successful you are on the phone.

 

While I was learning how to catch fish, I also was learning how they would try to get away. One memorable time, I had caught my first fish just as the sun was rising. What a great way to start the day. Feeling very proud of myself, and too busy showing my dad the prize to pay attention to what was going on, something quickly went bad. I’m not quite sure how it happened, but the hook was not in the bass’ mouth, it was deep in my finger, nowhere to be found. I ended up with quite a different prize than I had hoped. My dear dad’s response was to cut the line, leave the hook in my finger and duct tape it flat to my finger so we could continue fishing. This was a perfect example of self-inflicted pain I will always remember. When you are bringing in goods, pay attention until the job is done.

 

Measuring success is always a touchy subject. Many of my clients are reluctant to measure and compare their employees’ work performance. They don’t want to set up an atmosphere of competition. Again, you must know your staff. Competition by itself can be good or bad. It is what you do with it, how you shape it and guide it that makes all the difference. The measurement of performance allows you to reward those who strive for excellence. The people who make winning a part of their lives tend to win not just for themselves, but also for everyone involved. Remember, the customer has to feel that winning sensation, too. If not, they will not come in, they will not make a purchase or, worst of all, they make the purchase, never return and you will never know why.

 

A very simple way to measure success on the phone is with a phone log. I have found it very easy to use, and it produces results. If a customer calls and we are able to make an appointment, the staff member involved puts his or her name next to the appointment. It soon becomes clear who is making appointments and who is not. Then we find out what the successful advisors are doing right and we reproduce it in the rest of the staff.

 

However, if we do not make an appointment, we should have the customer’s name, type of car and what was wrong. We record this information, time and date for future reference, and when the customer does come in, we can initial another successful phone conversation.

 

It is important to know how many times the phone rings with a possible customer on the phone and how many times that results in the customer coming in. Each employee will develop a percentage of calls vs. people coming in, which allows us to determine who is doing what, what is effective and what is not. The basics, outlined above, will work.

 

To be accountable for something is to take some form of ownership. Whether it is good or bad, we must be accountable for our actions and our time. I would much rather use praise with an employee to let them know that I appreciate their hard work than to resort to criticism for a job done poorly. The key between the two concepts is the measurement strategy for gauging employee success you are using and consistently monitoring the situation on a regular basis in a way that communicates what is expected.

 

Too often, accountability is done far too late. The damage has been done, and we are left only with negative consequences. If we are proactive, we should constantly give our staff guidelines and feedback on the areas we find to be most important. We can use the guidelines of measurement and accountability to solve problems while they are small and, most importantly, train the staff as soon as it becomes apparent that training is needed.

What Happened to the Dream?

When we founded ATI in 1974, we began training about 200 technicians a week in drivability and under hood services. Profit really matters these days because the motoring public expects a lot of perks while servicing their cars. One perk they don’t think much about but is critical to their happiness is technician training.

 

I wanted to share an unfortunate story from one of my senior coaches, George Zeeks, as he describes the unfortunate demise of a technician. During his time talking to shop owners and helping them realign their business for success, he says the conversation of staffing always comes to a head at one point or another. Namely, at what point does employee loyalty become a liability? When does that loyalty need to stop?

Don’t Let The Dream Die

The average worker in the U.S. typically reaches his or her maximum earning potential between the ages of 45 and 55. They have paid their dues and have risen through the ranks, they know the job they have to do and have usually become good at it. In many occupations, the golden years can continue well past 55. In order to do that, continuing education plays a major factor in maintaining ability at its peak level. The senior tech in many of our shops might be 50 or older, might have worked with us for an extended period, might have been a valuable asset to the organization and might be reaching the end of their best producing years.

 

We all know we cannot stop time and the effect it has on the body, but it is even harder for the technician. After 30 years of bending under a hood, the up/down/squat/kneel of setting thousands of lifts, the busted knuckles, the smashed fingers and the strain on shoulders and elbows, the body starts to protest.

 

Now let’s hear it straight from George Zeeks. “At the time of writing, I am almost 50 years old. I have never been a technician, but I am well aware of the limitations that my body is starting to place upon me,” he says. “My body has started to slow down, but my brain has not. The key here for myself and the older technicians we are talking about is to keep the experience and knowledge that we have now at the forefront of the industry.”

 

“My wife has often reminded me that our experienced workers usually are the ones who come in on time, appreciate the job, are willing to go that extra mile and call off from work less often,” Zeeks adds.

 

“All that is well and good, but if we do not encourage the continuing education of these same technicians, their skill level can drop too far.”

Technical Challenges

When cars switched from carburetors to fuel injectors, some people fell behind. When the computers became part of the cars’ operating system, some people fell behind. When those same systems switched from OBDI to OBDII, some fell behind. Now we have hybrids, electric cars and who knows what else in the future. How many more will fall behind?

 

As shop owners, are we providing the opportunity for continuing classes? We all know that the classes are out there; are you doing your part to make them a part of the culture of your shop? Are we encouraging all of our staff to attend?

 

As technicians, are we attending these classes? Are you seeking out training on your own if it is not provided to you through the shop? Are you taking the responsibility for your professional and personal life? If you are not finding that additional training, growing your knowledge base and putting it to use, then problems are looming on the horizon to rob you of your “Golden Years.”

We Are All Responsible

Recently, I had to advise one of my shops to let a technician go. He is 59 years old, was once a Master Technician but now is not much more skilled than the average C tech. He has not kept up with the changes in the industry. The work that he is performing can easily be done by technicians making far less than his / hour flat rate wage. Worst of all, he is only producing, on average, 26 hours of billed hours a week at that lower skill level.

 

There was once a time when any technician could get a job almost instantly. That time is not now. Shops are closing, the economy is not the best and literally thousands of shop bays are now behind locked doors. Who bears the ultimate responsibility? We all do. Shop owners need to reward the loyalty shown them and encourage the constant technical upgrading that is vital. You also need to provide financial training and support so your staff can prepare for their future. The alternative is letting someone go who has been with you for years, but the industry has passed him by. Technicians need to find the classes and attend, and the training must never stop.

If your automotive air conditioner isn’t working quite right, here are a few ideas to begin. First of all start with the control panel on your dashboard. Are they loose and giggle around? The big question is ‘do they feel different from the last time your air conditioner worked?’ This could tell if the controls are messed up and need replacing. Your air conditioner system may be fine but the controls could befrozen or broken.

If your controls seem to be functioning, lets move to the blower fan. Turn on your car and start you’re air conditioner as you normally would. Then turn your blower to it’s highest setting. Can you here your fan blowing? If you can hear it, does it sound weak or whining. This could signal that your blower motor is malfunctioning or needs to be replaced. If it doesn’t work at all, check the fuse for the blower motor. The fuse for your blower motor should be located in the fuse box under the dash. Most automobiles have the fuses clearly labeled. First take out the blower fan fuse with the removal tool provided in the fuse box. A blown fuse should be easy to identify. However if you are unsure, replace it with a similar rated fuse and try your blower again. If that fuse blows you may have a bad blower motor or a short in the circuit. In this case, you will need an authorized mechanic to fix it. If the blower fan is working properly and you can only get cold air out of the defroster vents, you may have vacuum-system supply line problem. To check for this, look for a small black plastic tube going from the engine area through the dash. It is usually right by the refrigerant lines. Check this tube and see if it has holes or is not connected. If all of these little tips are not helping and you’re A/C doesn’t blow cold air no matter how many switches you turn on or off, you will probably need an certified mechanic.
